Zásilkovna – Modernising the system for international parcel delivery

Zásilkovna (operated by Packeta) is a well-known technology-logistics platform in the Czech Republic, processing hundreds of thousands of parcels daily. As services expanded – from pickup points and home delivery to self-service Z-BOX lockers – the need arose to assess whether key internal systems still aligned with the company's direction. The collaboration started as an independent technology audit and evolved into a long-term strategic partnership encompassing process analysis, AI-assisted reverse engineering, and future IT architecture design.

Zásilkovna's rapid growth brought natural technical debt and feature creep. The goal was to independently evaluate which parts of the robust system were redundant for today's processes and which needed modernisation. Packeta chose Ackee for its experience on a similar project with BoxNow, operating in five countries, and its track record with digitisation projects of comparable scope. The result is a clear roadmap toward technological independence and stronger readiness for future logistics innovation.

For the audit we chose a method of long-term exploration through an integrated team: our specialists worked directly with Zásilkovna's internal teams, visited depots, rode with drivers and analysed source code in Ruby – a language atypical for us. To overcome the enormous scale of the system and at times incomplete documentation, we turned to an AI tool supported by reverse engineering. Outputs were continuously documented directly into the client's internal systems.

The primary output was not a new digital product, but a deep understanding of the legacy system and a transfer of our know-how to Zásilkovna's internal teams. We mapped the state of the software architecture in detail, proposed a transition to a modular system with clear separation of subsystem responsibilities, and defined a digital transformation roadmap that prioritises eliminating technical debt. The result is a clear plan for the entire group, which we are now working on together.
